M54 to M52Tu swap Urgent

Ight so im going to jump straight into it. Ive just purchased my new pride and joy, a very clean 325ci with only 140,000KM on the clock. Car cost me just under $2k but has a blown head gasket. I'm on a strict budget for this car.

The old lady i bought it off only babied it and never went hard, also never really did the services. When she was going on a long drive a coolant light came on and she just kept driving till it died.

I suspect the engine heat seized so there might be some bottom end damage?

The head is almost certainly warped but i cant tell until i pick the car up on Saturday, if it is the threads in the block will be pulled out as well. My question is is it worth spending over $750 on a top end job to get it running when ive found a known good 150,000km M52tub25 for $400?

I know the engines are identical aside from some internal parts. Please dont bring up the DBW concerns because i'm planning on running the m54 DME and throttle body/ intake manifold.
They both displace 2.5L and it should just be a drop in job right?

sorry for the late response. You should not replace the M54B25 with the M52TUB28...too many differences. You should replace the bad engine with another M54B25 or M54B30, both of which are plug and play. The M54B30 is a slightly better option and will give an extra 30hp, though you might not feel it..

In light of no response I went ahead and bought an m52tub25. The swap went flawless used all the m54 accessories though. Engine started right up on the ms43 ecu and is happy as can be. Using the m54 throttle and intake manifold though.

Is your engine still running strong and do you recommend me to do it because I'm tired of the oil consumption on the m54

you could replace piston rings to the Mahle (OEM) upgraded version and eliminate the oil consumption. You could buy a used M54B30, replace the rings - and by necessity head gasket and several other things - and swap it into your car.
